First Steps toward a profitable business

When I quit my dayjob to make yarn full-time, I had worked for months towards an income goal. But then, life fell apart. In one month, my car caught fire, my husband lost his (only-part-time-anyhow) job, and my house was broken into (yep, everything electronic was stolen. Thank goodness they didn't how valuable my little wooden spinning wheel is!)

Since that inauspicious start, my creativity has been my ticket to paying bills, traveling the country, going to movies and generally living life. In the beginning, I didn't know what to do except: SCRAMBLE. And, to be honest, sometimes it's still a scramble.

But I make it work.
 I take my family to a hotel + fancy dinner + the Chocolate Lounge for Mom's birthday. I take a week off to be in San Diego for my Dad's birthday party. {This was the year both parents turned 50. It was a big deal. But don't mention it to them!} I get stuck overnight in an airport and can afford to get a hotel room at the last minute. I drive 3 hours and get a hotel to visit my husband's grandpa before he dies, then the next week for the funeral…then the next week for Thanksgiving.

These aren't glamorous rolling-in-the-dough stories. But this is real life.
I'm a 30-year-old married French major who likes to eat at Plant at least once a month, and can't bear “office casual”.
I bring home the puppy chow from my ideas and my words and my hands.

And in the nearly 4 years of doing this full-time, I've learned how do it, and do it with some ease.

And so, I think long and hard before I answer a question like the one Laura asked: “How do you create the income of your dreams when creating the products by hand?”

The answer is GINORMOUS.

But it's also kinda small: Profit. 

Everything you sell, every project you work on, and every new “opportunity” you jump on must be profitable for your overall business to be profitable.

But doing that! It involves…math, my dear friends.
And it involves bold honesty. And we tend to avoid the things we're not-so-comfortable with. So I created a class that walks you through all of it. From individual product profit-testing, to the things that keep your whole business paying you. It's the systems I use (and that I've helped other crafters in the Starship use) to launch new products, find new income streams, and pay the bills.

The one that wakes you up at night, the one that you can't seem to find an easy answer for, the big secret everyone else seems to know:

I've got TWO answers, one simple and one complex, for this most-asked question.

 

The most important thing is to decide what success means to YOU.

DIY: Destination setting
During a conversation about map-making last week, someone asked: I know all of the milemarkers (stuff I want to accomplish), but I don't have one BIG goal in mind. This is just a bunch of stuff that's not exactly tied together. Why do we have to pick a destination?

I love that question, because it perfectly expresses how most of us think about our business. We know what we want to do (release that new product, write that book, do that craft show), but they don't seem big enough to focus all of our focus on. And halfway there (especially when it looks like it's done deal), we move on to thinking about the next thing. Now that you released that product you want to redo your photography. Now that you wrote the book, you've got to edit it. Or you get sidetracked by the other (smaller) 5,000 things you want to do and forget all about your goal until next January.

Setting a destination is both a discipline and a celebration.

It's a discipline to focus in on reaching one goal, to keep on one path. It forces you to organize everything rolling around in your head  into a cohesive plan. It's easy to get sidetracked just chasing all these tiny-dos around our days and weeks, which leads to stumbling towards our goals.

It's a celebration because you acknowledge where you're going. It's easy to skip over what's happening now and start planning for the next thing, but when you know your destination you can take a minute to party when you get there. Yay! This is what I had planned for and now I'm here! I'm awesome!

No one else is going to do it.

When you work for yourself, you don't get raises based on employee evaluations.  You don't have a boss to give you a project or to grant you permission. No one will give you a pat on the back when you do a good job.

This is an adjustment. Up until now, someone else has set the parameters of success. Parents told you what they wanted. Teachers gave you tests. Bosses assigned work.

But now…not only do you have set your own projects (and systems for doing them…and measuring their success), you've also got to assign an end point. Otherwise, you'll never find one. There's no big moment (that I've found) when you think: Ok, I've done everything and am perfectly happy with what I've created here! You're always changing your goals and moving the definition of success. Without parameters and feedback, the work can become a grind. A never-ending list of things to do, with no sign of completion.

You've got to give it to yourself. You've got to assign the goalposts and then do a touchdown dance when you get to them. (And that's the only sports analogy you'll see around here!). You've got to decide what counts as a success and then celebrate it in order to enjoy the work.

How a dream becomes doable

Now that you are swimming in beaming goals and dreams for the New Year and the holiday spirit is all packed up and put away…the moment of truth has come. How the heck are you going to make those dreams a reality? How are you going to get it all done? How is your day/week/month really, truly going to change to accommodate all the new plans?

The first step (and I know you know this!) is to break it down into do-able mini-goals. Something you can do or reach in 3 months that is measurable and map-able. The Map-Making Guide is my go-to way to break down a big goal into a bunch of smaller steps, do-able to-dos. (Elise has a great take on the difference between goals + to-dos here)

But even when you've made your whole map, plotted how to get from here to there….it's so tempting to stop. You have your big list, so you're all set! But well, that's not quite it.

You're not actually any closer until the to-do's get done.

And while I'd love to think I can fly down my list of to-do's in an orderly fashion…that never happens.Life gets in the way. Products have to be shipped, problems have to be solved, blog posts have to be written.

The only way to make sure the “extra” stuff get done (that stuff that moves you towards your bigger dreams, that's outside of your day to day work) is to make it a part of your normal day.

For most of the map-makers, this means Giving Your To Dos a Date. In the map-making guide we set lifelines (soft deadlines) for the stuff that has obvious dates associated with it, and then you move everything to a to-do list for the week. In other words, we're taking a big goal and taking it down to the exact week in which you'll take a step to get closer.

But then the question is: how do you get stuff done from the weekly level to the daily level?

I have a few things I do each week so I'm working on both my big goals (the map-made destinations) and the usual work of everyday life. This is what I used to write the book, get new wholesale yarn accounts and create my workshops.First, I set some intentions for the week.

What do I want to happen? What do I wish for?

And under each wish, I write:

How it might happen

My commitment to this wish

How I want to feel (or the qualities associated with this wish.)

Then, I make a big list of my projects (this might include movement towards a destination, or work for a client, or just blog posts), and include the to-dos under them.

 

On that list, I might assign a day of the week, or not.

And finally, I write my to-do list for the day. I make each day's list based on the weekly lists of project, going with what feels good and has my enthusiasm.

 

How do you move your big list of to-dos into your daily life?

PS. Before you plan your week, make sure your to-do list is moving you towards to your big, shiny dreams in a strategic way! Start with a map and then plan your week.

But sanity and profit are possible. It starts with knowing yourself, your business and what you want from the season and then setting expectations (and plans) for yourself and your community.”

How to enjoy the holidays as a maker

I really do love the holidays. From watching the Thanksgiving Day parade to wrapping gifts to tree-lighting to gift-making, I adore so much of it. But it's easy to get sucked under it, into the swirl of buying, and needing, and obligating. 

To keep it joy-filled, I'm creating a series on How to Enjoy the Holidays As…. The first in the series was focused on cooking, and today's is focused on making.*

Being a maker during the holidays can be a double-edged sword. On one side, there are all these fabulous things to make! Decorations! Ornaments! Gifts! Wrapping. But on the other side: expectations. Others have expectations of you (they expect handmade gifts), and you have expectations of them (you want everyone to appreciate what you make!) It's easy to feel discouraged when expectations aren't met.

But let's opt out of those expectations and craft the kind of holiday you really want. Here are three questions to make sure you enjoy being a maker this season:

1. Who is handmade-worthy?

Remember: Gift giving isn't about you. It's about the gift-receiver. And not everyone on your list will appreciate a handmade gift…no matter how awesome it is. It isn't about you, it's about them. Instead of trying to win them over, release those expectations and accept them for who they are.

While the internet forums are full of makers + their horror stories of rude gift recipients, let's skip the drama. Don't make a gift for someone unless you're 99% sure they'll love it. It's a waste of your time and holiday cheer.

That may sound harsh, but it's very kind in practice- you can focus your attention on what they will love, and give yourself a break. You're giving them a gift to bring joy to their life – so give them what will bring them joy. Maybe that's a handquilted quilt, or maybe it's a candle in their favorite scent, or a book by their favorite Food Network star. Your gift can be thoughtful even if it's not handmade.

2. What do you love making?

I don't know about you, but I find the holiday season incredibly seductive. There are all these tutorials and ideas and crafts I've never tried! Maybe I'll take up lace tatting for a traditional snowflake ornament! Or woodworking for a book shelf!
But remind yourself: your probably crafting more in this coming month than usual. Focus on what you know you're good at and that you just love doing for hours and hours. As much as I love knitting, I just can't do it for hours and hours (my sad little wrists!), but sewing is comfortable and interesting, so I'm making quilts for Christmas.

3. What are the experiences you want to create?

Just like the foods we make, the crafts we spend time on will shape our holiday experience. Do you want to be snuggled with family around the tree? Or stuck in your studio sewing that last bunting for the tree? It's not an either/or scenario of course, but make sure you leave time for the experiences you want to have (Holiday Sanity can help you schedule that in).

Another way of thinking about the experiences is to think about what you can craft to create traditions- do you want a handmade ornament to pull out of storage every season when you decorate the tree? Or a handmade menorah to light (and pass down to your grandchildren)? Or stockings for everyone? Set aside a little of your making time (perhaps in the new year) to create these traditions.

How to build a sustainable business from the hard times out

As some of you know, I was out of town last week for a funeral. My husband's grandpa died. And it was hard, beautiful, and…exhausting. When we got back into town, I couldn't think clearly enough to work.

Funerals, deaths, and heck, even the holiday season is stressful enough without also having to think about your business, and your bills.

I'm blessed that I was prepared: the Holiday Sanity Kits continued to sell, the payment plans on the Starship came in on time, new people found my site and signed up for emails and got their How to Explore lessons, my bills got paid – because it's all automated and mobile-ready. The Starship, which can't be automated (the live chats, weekly emails, forum answers all require my time and attention), still sailed on – because I have systems for communicating, organizing, and responding on the go.

As I came back to work yesterday to deal with my swelling inbox, I thought about all that had happened in my business without me even looking at it. The people who got to know me because of what I've created here. The people who started pursuing Holiday Sanity. Not because I did anything special, but because I'm working very hard to build a business that can survive life.

It's easy to say that funerals and travel (and busy holiday seasons) are unusual. To assume this is something rare. That the this is just a bump in your otherwise stable business. That dealing with that kind of rush of orders (or personal life) is just something you have to survive for a few months.

But the fact is, this IS your business and your life.

Messy, sad, busy, exciting, exhausting, time off for recovery or traveling and handling whatever comes up.
Sitting down to write, standing in line at the Post Office, answering emails.
Your business is built in the quiet, focused, planned times.

But it's not really a  business until it survives through the messy, busy, scattered times.

How your business behaves in the hard times is a sign of its overall health.

 

If you can't take an afternoon off to bake cookies, or you're buried under holiday orders – this is a sign that your biz needs to get healthier. Instead of looking at this crazy time as something to get through, approach it as a time of training and information-gathering.

In these crazy times, your business is telling you what it needs. It might be automation, scaled up production or shipping efficiency  This is what your business needs to not only thrive when you're busy, but to grow into what you want it to be.

Instead of powering through the hard times (and holiday season!), learn from them. Take notes, make lists, experiment.

How to stay sane with too much to do

From where I'm sitting, right now, without getting up or moving around, I can see three unfinished projects:
1. Christmas-gift quilt
Laid out my first #quiltsbychristmas quilt...and this guy had to test it out.

2. TARDIS shawl
Knitting the TARDIS shawl with the Doctor.

3. Granny Square blanket
Working on the #grannysquaresampler while the boys watch MIB for first time.

If you took a look around your studio/living room/cave I bet you'd see the same.

Personal projects.
Gift projects.
Business projects.

This is a reality of any business, but it can be especially overwhelming at this time of year, where we add on gift-giving, special baking, and parties to our usual list of projects. While sometimes it's fun and invigorating, sometimes it's…not. The press of so many projects and so much to do, and the timeline-yness of it all can weigh on you.

But the problem isn't really the number of projects (really), it's how you feel about them. Are they overwhelming you? Depressing you? Or exciting you and energizing you?
Do you feel like you know when you're going to do them?
Or are they all begging for your attention rightthisminute?

A few years ago, as I was preparing for a cross-country craft show in December, it all piled up on me. I had this crazy to do list and it all had to be done NOW. It felt stifling and I was dreading everything about the holidays. Instead of giving up on it, or cutting things out, I decided to find a way towards Sanity – a way to do what I wanted to do and actually enjoy it. I shared it with a few friends, and led the first session of Holiday Sanity  and it was an instant classic. Last year the Starship Captains asked me to do it again. And this year, they started asking about it over the summer.

But the secret to Holiday Sanity isn't a secret: it's simple.

You gotta look at that big hairy monster. And transcribe it.
I've created a Kit (digital or printed, real-mail) that helps you do just that.

But as I look around at my projects, the fact is, I'm so grateful.

As I see the flooding, the cold, the stress of those affected by Sanity, I realize how blessed I am for the (dry) knitting and quilting projects. For my heater running, for my pets safe and snorgling, for my lovely, ridiculous internet connections (like you.)

As I started finishing the Holiday Sanity Kit, I realized I was no longer comfortable with it only offering some sanity and calm to you, I want it to be a force for calm and warmth and joy to those who have bigger concerns than their to-do list.

I considered just doing my normal thing (donating on my own, and not telling anyone), but that minimizes the power we have here, together. We have a real community of caring, funny, smart creatives, and together we can do so much more than I could do alone. And besides, everything I have to give comes from the work we do here, together. Making the imaginary real

Do you ever get really excited about something and then…not do it?

I'm not talking about when long projects drag on. I'm talking about when you get so excited about something, that you can't stop thinking about it while you wash the dishes or walk the dog or drink your first cup of coffee.

And then you sit down to work and…
You check your email.
You write that guest post.
You answer a few questions and schedule a few tweets.

But you're still! so excited! about the project!
But…you're not working on it?

That happens to me too.
In fact, it's happening to me right now.

I'm working on a Holiday Sanity Playbook (it's based on this annual, beloved class). And it's the most excited I've been about anything in a long time. It's going to come with stickers. And ribbon. In your mailbox (if you're into that.)

But…
I'm not working on it right now.
I'm writing this, because I realized I was doing everything else, instead of working on it.

And I know you do the same thing, too.
You have a fabulous idea for a new line, a new business card, a new story.
But instead, you answer questions, pack orders, make another thing.

It's not that you're procrastinating work…it's that you're savoring the perfect thing.
You see, while my idea is still in my mind – it's perfect. It's lovely, exciting, delicious and…imaginary. Imaginary things are perfect because the real world hasn't spoiled them. My imaginary Prince Charming didn't leave his socks around the house. My imaginary home never smelled like onions and garlic after I made dinner (it smelled like chocolate chip cookies and chai lattes). And my imaginary Playbook is clever, hilarious, colorful and gives each reader exactly what they need.
But no one can enjoy my imaginary life, so I have to make it real. I marry the guy with the socks because he's hilarious and adorable. I rent the tiny house because it has great light. And I make the real life product because it will help real people, not just imaginary ones.

In the process of bringing it into the world, it'll lose some of its luster.
I won't find the right word.
I'll argue for far too long with Photoshop.
I'll discover I printed something upside down.

But it will exist. And a real chocolate chip cookie tastes far better than an imaginary one.
Just acknowledging this: that I love it so much I want it to perfect helps. Just noticing that I am putting it off because I love it so much helps.
In fact, I think I'm ready to work on it!
